Background

Process mining has already proven itself to be an effective lever at Siemens Healthineers through numerous successes. To transform these historically developed initiatives from successful individual projects into a company-wide scalable practice, the Centre of Excellence (CoE) acts as a strategic foundation.

For this transformation, the CoE follows a clear phased plan: first, it establishes a robust content-based and organisational structure. On this solid foundation, the team evaluates and standardises the existing process mining assets, subsequently integrating them seamlessly with forward-looking methodologies. In the final step, the CoE embeds targeted methods for measuring success. This makes the efficiency and quality improvements achieved transparently quantifiable for the specialist departments and guarantees a sustainable, resilient service.


Challenge

The newly established CoE faced several key challenges. Existing process mining projects from various business units needed to be analysed and harmonised. At the same time, there was a lack of standardised methods for evaluating new use cases, as well as a transparent presentation of the added value created.

Furthermore, it was necessary to further develop the CoE’s organisational structures and systematically assess its own maturity level in order to establish process mining as a strategic tool for process optimisation in the long term.


Solution

Together with Siemens Healthineers, adesso developed a holistic approach to the further development of the process mining service.

During value analysis workshops, existing process mining projects were analysed and specific optimisation potentials identified. In parallel, a standardised value methodology was developed for the structured evaluation of future use cases and the monetary quantification of business cases.

In addition, adesso carried out a comprehensive CoE maturity check to assess the current state of development of the Centre of Excellence and to define a strategic direction for its further development.

To transparently illustrate the added value, a value tracking framework based on Celonis was also established. This enables monetary savings as well as qualitative improvements, such as greater transparency or process reliability, to be systematically recorded and visually presented.


Result

Thanks to this holistic approach, both the existing process mining projects and the structural foundations of the Centre of Excellence were sustainably developed.

The implementation of value tracking made it possible to identify added value amounting to tens of millions. On this basis, Siemens Healthineers won a Value Stone Award at Celosphere 2025.
