Challenge

digital broking GmbH, a subsidiary of VHV Allgemeine Versicherung AG, is pursuing the internalisation of personnel in the IT department of the web-based broker management programme meinMVP. The programme, which was developed jointly with adesso between 2015 and 2017, simplifies the daily work of brokers and has been continuously developed since then.

In order to become less dependent on IT service providers, meinMVP was increasingly transferred to an internal team. The tasks and responsibilities of adesso's business analysts and software developers were gradually transferred to the company's own meinMVP team. This meant that the organisational structure and the way the team worked together had to be realigned.


Solution

adesso designed a series of workshops on the topics of ‘values, principles and vision’, ‘collaborative cooperation in an agile environment’ and ‘role development’. adesso consultants for change management processes worked hand in hand with consultants experienced in the insurance industry, who also knew the company very well thanks to their long-standing partnership with the customer. This was just as decisive for the commission as the convincing workshop concept, including the targeted concrete results.


Project

The workshop series was scheduled for the end of the year, traditionally a time for reflection and looking ahead, and took place in November and December 2024. In the run-up to the workshops, the consultants conducted interviews with the client at the customer's premises in order to align expectations and tailor the workshops accordingly.

In the workshops, the moderators had to guide the 13 participants through the content in a neutral manner. However, in order to achieve viable results for everyday work, it was also necessary to consider the diversity of the IT employees, reduce the tension between hierarchies and create a safe space for authentic exchange.

To this end, the consultants used a moderation methodology that reconciled the top-down view with the bottom-up perspective and encouraged open, honest exchange. For example, they used topic maps that introduced emotional topics in a thematic and factual manner.


Result

The consultants compiled the workshop results in a handout for the client. In it, they described the jointly developed values and principles in the form of a team charter, outlined the agreed role matrix and set out the future communication rules. They also created a feedback manual.

However, even with the best recommendations for action, change and team building do not happen overnight. Further workshops with adesso are therefore already being planned for 2025. These will also incorporate the findings from the final survey of the workshop series participants.
